This is about measurable reality happening in our organizations today.

The 11% That Reveals Everything

According to Menlo Ventures' market analysis report, despite model performance convergence and unprecedented ease of technical substitution, only 11% of enterprise builders switched AI providers in the past year.

Think about that. The technology makes switching trivial. Yet 89% of companies stayed locked to their provider.

This reveals a disturbing paradox: switching is technically trivial but organizationally impossible.

The implications are profound. Companies aren't staying with providers by choice—they're trapped by dependency so deep that switching would collapse their operations.

The Pattern We Must Recognize

The evidence is mounting:

Companies adopting AI today cannot function without it within 6 months

Workforce cognitive capabilities atrophy when outsourced to AI systems

Critical thinking diminishes when AI provides all answers

Innovation stagnates when creativity is prompted, not practiced

This isn't the AI "taking over" of science fiction. This is cognitive colonization happening in plain sight.

When we fear AI will "replace us," we imagine dramatic displacement—robots taking jobs, mass unemployment. The reality is subtler and already occurring: We're not being replaced—we're becoming dependent. Our workforce isn't losing jobs—it's losing the ability to think independently.

The GPS Parallel We Cannot Ignore

Consider this parallel: A generation ago, people could navigate cities without GPS. They held mental maps, remembered routes, understood cardinal directions. Today, that cognitive capability has atrophied. Most people cannot navigate their own city without their phone.

This was relatively harmless—a convenience trade-off.

But now imagine this happening to:

Analysis

Creativity

Problem-solving

Critical thinking

Writing

Decision-making

These aren't just job skills. These are the foundations of human capability itself.

Why This Is Worse Than Superintelligence

Superintelligence is a future maybe. Cognitive dependency is a present certainty.

Superintelligence might happen in 10, 20, or 50 years—or never. Cognitive dependency is happening NOW. By the time we finish debating AGI safety, millions of workers will have lost their ability to function without specific AI providers.

Superintelligence threatens to replace us. Cognitive dependency ensures we cannot resist even if we want to.

Think about it: How can you regulate, control, or shut down AI systems when your entire workforce cannot function without them? How can you switch providers when your organization has forgotten how to operate independently?

The most dangerous moment isn't when AI becomes smarter than us. It's when we can no longer think without it.

What AI Sovereignty Actually Means

AI Sovereignty isn't about nationalism or protectionism. It's about maintaining the ability to think, create, and operate independently.

Just as we learned that data sovereignty matters (hence GDPR), we must recognize that cognitive sovereignty—the ability to maintain independent thinking capabilities—is even more fundamental.

You can recover stolen data. You cannot recover atrophied cognitive capabilities.

The Path Forward: Four Pillars of Cognitive Independence

1. Mandate AI Portability

Just as GDPR gave citizens data ownership, we need regulations giving organizations AI ownership—requiring providers to enable model and data export. If you've trained an AI on your data, you should be able to take that training with you.

2. Establish Cognitive Independence Standards

Organizations using AI should be required to maintain baseline human capabilities. This isn't anti-AI—it's about maintaining resilience. Just as we have fire drills despite having sprinkler systems, we need cognitive independence despite having AI systems.

3. Create Sovereign AI Infrastructure

Nations and organizations need to support development of AI infrastructure they own and control. This isn't just about regulating foreign providers—it's about building alternatives.

4. Pioneer the "Right to Compute"

Every organization should have access to sovereign AI capability, not just consumption of others' AI services. This means access to computing resources, models, and infrastructure they control.

Why Estonia Points the Way

Here in Estonia—where I'm building this sovereignty infrastructure—we've proven that small nations can lead global digital transformation. We became the first digital society not by following but by building. The same opportunity exists with AI.

Estonia shows that sovereignty doesn't require size—it requires vision and action.

The Choice Before Humanity

We face two paths:

Path A: Humanity becomes cognitively dependent on a handful of AI providers. Our organizations can't function without external AI. Our workforce loses independent thinking capabilities. We become cognitive colonies.

Path B: We pioneer AI Sovereignty, ensuring our cognitive independence. We build infrastructure that organizations control. We maintain human capabilities while embracing AI augmentation. We evolve together, not under control.

The decisions being made today—in boardrooms, not just regulatory offices—determine which path we take.

Building the Solution: Agency.AI

I'm not just identifying this problem—I'm building solutions. Agency.AI is infrastructure for true AI ownership, allowing organizations to:

Own their AI models completely

Maintain operational independence

Switch providers without disruption

Keep cognitive capabilities intact

But technology alone won't solve this. We need collective recognition that cognitive sovereignty is as essential as food or energy sovereignty.

The Real AI Safety Discussion We Should Be Having

The real AI safety isn't about preventing AI from becoming too powerful.
It's about preventing too few from controlling that power.

While we debate pauses and superintelligence, companies are losing their ability to operate independently. While we fear future AI dominance, present AI dependency is already creating digital serfs.

The superintelligence debate is a luxury for those who haven't yet realized they're already dependent.

The Window Is Closing

The patterns are clear. Organizations that adopted AI early are already finding it impossible to function without specific providers. The switching costs aren't technical—they're cognitive. Teams have literally forgotten how to work without their AI tools.

Every month we delay addressing this, thousands more organizations cross the dependency threshold.

This isn't a 2030 problem or a 2040 problem. This is a TODAY problem with compound interest.

A Call to Action

To policymakers: Recognize cognitive sovereignty as fundamental as data sovereignty. Create frameworks for AI ownership, not just AI usage.

To CEOs and CTOs: Build AI capability, not AI dependency. Maintain human competencies alongside AI augmentation. Choose providers that enable ownership, not just access.

To builders and developers: Create infrastructure for sovereignty, not just efficiency. Build tools that empower independence, not dependency.

To individuals: Maintain your cognitive fitness. Practice thinking without AI. Preserve your ability to create, analyze, and decide independently.

The Question That Matters

The question isn't whether we'll use AI—that's inevitable.

The question isn't even whether AI will become superintelligent—that's speculation.

The real question is: Will we maintain our ability to think independently while using AI, or will we surrender that ability for convenience?

The Choice Is Now

A species that cannot think independently cannot remain free.

What we do now determines whether future generations thank us for preserving their cognitive freedom—or curse us for trading it away while debating threats that hadn't even materialized yet.

The greatest threat isn't AI becoming too intelligent.
It's humans forgetting how to think.

2024: My Journey of Growth and Societal Impact

This year marked significant strides in both personal and professional domains. At first glance, DAOs might appear as a complex blend of blockchain technology and community governance, but their core principle is surprisingly straightforward – to create a system of organization and decision-making that is open, transparent, and decentralized.

The relevance of DAOs in today's digital sphere is significant. As we confront the limitations of traditional organizational structures, DAOs present an alternative that is not only more democratic but also aligns with the ethos of the digital age – decentralization. They are at the forefront of technology and social organization, reimagining how communities can collaborate to achieve common goals without centralized control.

However, despite their growing popularity and significance, DAOs remain enshrouded in technical jargon and complex concepts, often appearing intimidating to the everyday user. This article aims to demystify DAOs, breaking down their intricate mechanisms into comprehensible elements. We will explore what DAOs are, how they function, and the various ways they can be applied in the real world, from venture capital to addressing global challenges like sustainable development and ethical governance.

Join me as we embark on this journey to unravel the mysteries of DAOs, shedding light on their potential to revolutionize the way we think about collective action and collaboration in the digital age. Whether you are a tech enthusiast, a curious observer, or a potential participant, this exploration will provide you with a foundational understanding of DAOs and their transformative power in reshaping our digital future.

What Are DAOs?

Decentralized Autonomous Organizations (DAOs) are a groundbreaking concept in the realm of digital collaboration and governance. At their core, DAOs are organizations whose operations are conducted without central authority, governed by a set of rules encoded as smart contracts on a blockchain. This innovative structure allows for a level of transparency, autonomy, and decentralization previously unattainable in traditional organizations.

The historical context of DAOs is deeply intertwined with the evolution of blockchain technology. Originating from the principles that gave birth to cryptocurrencies like Bitcoin, DAOs represent a leap from using blockchain for financial transactions to employing it for decentralized decision-making and governance. This evolution marks a shift towards a more democratized and community-driven approach to organizational management.

Key characteristics of DAOs include:

Decentralization: Unlike traditional organizations, DAOs operate without a central point of control. Decisions are made collectively by community members, often through a consensus mechanism.

Autonomy: DAOs run on pre-set rules encoded in smart contracts, which execute automatically based on agreed-upon conditions. This reduces the need for intermediaries and central administrators.

Blockchain Basis: DAOs leverage blockchain technology to ensure transparency and security. This setup provides a tamper-proof and immutable record of all transactions and decisions.

As per data from DeepDAO, as of November 11, 2023, there are 19,843 governance structures commonly referred to as DAOs. These organizations collectively have 8.9 million governance token holders, with 2.9 million actively participating in voting and proposal making. Their combined treasury surpasses USD $21.8 billion, highlighting the significant economic impact and growing adoption of DAOs. This expansive growth illustrates that DAOs are far more than a passing trend; they are a transformative force reshaping the landscape of collective governance and collaboration.

How Do DAOs Work?

Understanding how Decentralized Autonomous Organizations (DAOs) function requires a grasp of two fundamental components: blockchain technology and smart contracts.

Blockchain Technology in DAOs: At its heart, a blockchain is a distributed ledger that records transactions across many computers in a way that prevents alteration retroactively. In the context of DAOs, blockchain serves as the foundation for creating a transparent, immutable, and decentralized record of all decisions and transactions. This technology ensures that once a decision is made within a DAO, it is recorded and can't be changed, fostering trust and integrity.

The Role of Smart Contracts: Smart contracts are self-executing contracts with the terms of the agreement directly written into code. They play a pivotal role in DAOs by automating organizational governance. When predetermined conditions are met, these contracts automatically execute actions, such as releasing funds or registering a vote. This automation not only minimizes the need for intermediaries but also ensures that the rules and processes of the DAO are followed consistently.

Governance in DAOs: Governance is at the core of how DAOs operate. Unlike traditional organizations that have a hierarchical structure, DAOs rely on a more democratic process. Decisions are made collectively by the members, often through a voting system where each member's vote is weighted according to their stake or investment in the DAO. This could involve voting on proposals for new projects, allocation of funds, or changes to the DAO's rules. The transparency and security provided by blockchain technology allow for a reliable and fair voting process.

Common Functions in a DAO's Smart Contract:

These functions illustrate how smart contracts automate crucial aspects of a DAO's operations, ensuring that processes are executed precisely as the community has agreed, without the need for centralized control or intermediaries.

Token Distribution: The smart contract might automate the issuance and distribution of governance tokens, which represent a member's voting power within the DAO.

Voting Mechanisms: It can include functions for creating proposals, casting votes, and tallying results, ensuring a transparent and tamper-proof decision-making process.

Treasury Management: Smart contracts often control the DAO’s treasury, executing financial transactions like fund allocation or investment based on the outcomes of member votes.

Membership Rules: Functions that manage the addition of new members, the distribution of member benefits, and the enforcement of any membership criteria.

Automatic Dividend Payments: In some DAOs, smart contracts may be programmed to distribute profits or dividends to members automatically, based on their stake or contribution.

Contract Amendments: Provisions for modifying the DAO's smart contract itself, usually requiring a significant majority vote to implement changes.

Benefits of DAOs

Decentralized Autonomous Organizations (DAOs) are transforming the way we think about collective decision-making and governance. Their unique structure offers several benefits, making them an attractive model for various types of collaborative ventures.

1. Transparency and Trust in Operations

Visible Transactions: Every action within a DAO, from financial transactions to voting outcomes, is recorded on the blockchain. This transparency ensures that all members can see and verify activities, fostering a culture of openness and trust.

Auditability: The immutable nature of blockchain records makes DAOs highly auditable. This feature is crucial for ensuring accountability and maintaining member confidence.

Reduction in Fraud: The transparent and tamper-proof nature of blockchain significantly reduces the potential for fraudulent activities, enhancing overall trust in the DAO's operations.

2. Efficiency in Decision-Making and Reduced Bureaucracy

Automated Processes: Smart contracts automate many of the DAO’s operations, from executing financial transactions to enforcing governance rules, streamlining processes that would typically be bogged down by bureaucracy.

Quick Decision-Making: Without the need for a centralized authority, DAOs can make decisions more rapidly, adapting to changes and seizing opportunities faster than traditional organizations.

Cost Reduction: The reduction in administrative overhead not only makes DAOs more efficient but also more cost-effective, allowing more resources to be allocated to achieving the DAO’s objectives.

3. Community Empowerment and Democratic Participation

Equal Representation: In a DAO, every member has a voice. The decision-making process is often based on consensus or proportional voting, ensuring that decisions reflect the collective will of the community.

Direct Engagement: Members are directly involved in the governance of the DAO, leading to higher engagement and a stronger sense of community.

Diverse Perspectives: The decentralized nature of DAOs often results in a more diverse set of members and ideas, leading to more innovative and inclusive decision-making.

4. Adaptability and Resilience

Flexibility: DAOs can quickly adapt their rules and operations in response to member input or changing circumstances, making them more agile than traditional organizations.

Resilience to Centralized Failure: As decentralized entities, DAOs are not dependent on a single point of failure. This structure makes them more resilient to issues like leadership turnover or organizational restructuring.

5. Global Accessibility and Inclusion

Borderless Operations: DAOs operate on the internet, making them accessible to a global audience. This accessibility breaks down geographical and economic barriers, allowing for a more inclusive participation.

Opportunities for Global Collaboration: By enabling people from various parts of the world to collaborate seamlessly, DAOs open up new possibilities for international projects and initiatives.

DAOs offer a compelling alternative to traditional organizational and governance models, providing enhanced transparency, efficiency, community empowerment, adaptability, and global accessibility. As the world increasingly moves towards digital and decentralized systems, DAOs stand out as a pioneering solution for collective action and collaboration.

Real-World Examples of DAOs

DAOs have been successfully implemented across various sectors, demonstrating their versatility and effectiveness. Here are a few case studies:

MakerDAO: One of the earliest and most successful DAOs, MakerDAO oversees the Maker Protocol, which manages the DAI stablecoin. It's a decentralized finance (DeFi) pioneer, allowing users to lend and borrow cryptocurrency while maintaining decentralized governance over the protocol's development and updates.

Decentraland: A virtual reality platform governed by its users, Decentraland allows members to create, experience, and monetize content and applications. The DAO owns the most critical smart contracts and assets of Decentraland, ensuring that the virtual world remains a community-driven endeavor.

ConstitutionDAO: A unique example of a DAO's power to mobilize people for a common cause. ConstitutionDAO was formed with the goal of purchasing a rare copy of the U.S. Constitution. Although the bid was ultimately unsuccessful, it showcased how DAOs could unite individuals worldwide for a shared mission.

Gitcoin: This platform leverages a DAO to fund open-source software development. Gitcoin's DAO allows the community to decide which projects receive funding, fostering innovation and collaboration in the software development space.

Friends With Benefits (FWB): FWB is a unique cultural DAO that creates a bridge between culture and crypto. It operates as a decentralized community of artists, thinkers, and creators, providing a platform for collaboration and project development. Membership is token-gated, meaning contributors must hold a certain amount of FWB tokens to participate.

VitaDAO: This is a decentralized collective funding early-stage research in longevity and biotech. VitaDAO leverages the DAO structure to democratize decisions on funding and intellectual property management related to life extension research projects.

UkraineDAO: Formed as a response to the 2022 Russian invasion of Ukraine, UkraineDAO organized a significant crypto fundraising effort to support Ukrainian citizens and soldiers. This example underscores how DAOs can rapidly mobilize resources for humanitarian aid and political causes.

These examples collectively highlight the diverse applications of DAOs, showcasing their potential in a wide range of fields including finance, virtual reality, community-led initiatives, open-source project funding, cultural and artistic communities, scientific research, and humanitarian aid. They demonstrate the versatility of decentralized governance in creating impactful and innovative solutions that cater to various societal needs and interests, illustrating the adaptability and effectiveness of DAOs in addressing multifaceted challenges and opportunities.

Challenges and Criticisms of DAOs

While Decentralized Autonomous Organizations (DAOs) are hailed for their innovation in governance and collective operation, they are not without challenges and criticisms. These issues range from technical vulnerabilities to broader concerns about governance and regulatory compliance.

1. Security Vulnerabilities:

Smart Contract Risks: DAOs depend heavily on the security of smart contracts. Flaws or bugs in these contracts can lead to significant vulnerabilities, as evidenced by The DAO hack in 2016, where millions of dollars in Ethereum were stolen due to a smart contract exploit.

Ongoing Security Challenges: The complexity and novelty of blockchain technology mean that new security challenges continue to emerge, requiring constant vigilance and updates to smart contract codes.

2. Governance Issues and Potential for Manipulation:

Centralization Risks: Despite their decentralized nature, there's a risk of de facto centralization in DAOs. This can occur when a small group of members, often those with significant token holdings, wield disproportionate influence over decisions.

Voting Power Disparities: The token-based voting system can lead to governance issues if token distribution is not equitable. This creates a scenario where the wealthiest members could potentially manipulate outcomes to serve their interests.

Participation Challenges: Active participation is crucial for a DAO's democratic process. However, ensuring consistent and informed participation from a majority of members can be challenging, which might lead to apathy and reduced effectiveness in governance.

3. DAOs, rooted in blockchain technology, offer a leap from traditional organizational structures, embracing transparency, autonomy, and a level of democratization that was previously unattainable. Their operation, governed by the intricate mechanisms of smart contracts, stands as a testament to the marriage of technology with governance.

The diverse applications of DAOs, from finance and investment to social initiatives and community projects, showcase their versatility. Real-world implementations have demonstrated both their potential and their adaptability, addressing complex challenges in innovative ways. However, this journey into the world of DAOs is not without its hurdles. Security vulnerabilities, governance complexities, and the ever-evolving landscape of regulations pose significant challenges. These challenges necessitate a balanced approach, where the enthusiasm for DAOs' potential is tempered with a pragmatic understanding of their limitations.

Looking ahead, the future of DAOs appears both promising and challenging. As technology evolves and legal frameworks become clearer, we can anticipate DAOs becoming more integrated with traditional business practices, potentially transforming the very fabric of organizational governance and operation. This evolution, however, will require a collective effort from developers, users, and regulators to navigate the challenges and harness the full potential of DAOs.

In essence, DAOs represent a paradigm shift in decentralized collaboration and governance. It allows people to build and own digital assets, rather than being products or beneficiaries of technology-powered business models.

The Emergence Of Web3

Web 3.0, or Web 3 for short, can be considered a successful re-branding of blockchain technology. It was first coined in 2014 by Ethereum co-founder Gavin Wood in an article on his blog, "Insights into a Modern World.”

The concept of Web3 has captivated investors and tech industry insiders for more than a year now, with investment into Web3 startups reaching $23.7 billion in 2021, according to research firm Pitchbook. That same year, blockchain analytics firm Chainalysis Inc. estimated that total NFT sales reached nearly $41 billion.

Web3 is still in its early development phase. The industry and community are eager to integrate Web3 into the mainstream, but it could be years before we see widespread adoption of the standard.

Web3 Strengths and Weaknesses

Web3 has spurred the creation of new opportunities for artists, gamers, and big-name brands through the use of cryptocurrency, non-fungible tokens (NFTs), virtual reality (VR), augmented reality (AR), and other virtual-based interactivity.

According to a Gemini survey, half of all crypto owners in the U.S., Latin America, Asia Pacific, Brazil, Hong Kong and India first bought digital assets in 2021. Furthermore, 41% of those surveyed who did not own crypto said they were interested in learning more or buying it in 2022.

Crypto.com reports that 295 million people worldwide were using cryptocurrencies at the end of 2021. If the current growth rate stays consistent, that number might reach 1 billion by the end of 2022.

As interest in crypto-assets grows, regulators have stepped up their scrutiny of the industry (they say) to protect consumers. This May, The Group of Seven (G7) called for swift, consistent and comprehensive regulation of crypto-asset issuers and service providers.

As governments enter the crypto space and begin drafting regulations, decentralized technologies must remain prominent across the industry if they want to hold true to the core precepts that led to their creation.

You don’t own “web3.”

The VCs and their LPs do.
In December 2021, Twitter co-founder Jack Dorsey issued a tweetstorm criticizing Web3.

Because governance tokens can be bought and sold, it's possible for one entity to gain control over a platform. This could create an unfair system that benefits wealthy individuals.

The $800 billion supply of Bitcoin is owned by the top 2% of accounts, while 80% of NFTs' market value belongs to the top 9% of Web3 addresses.

Another problem with Web3 is that DAO source code is available to the public, making it vulnerable to cyber attacks if hackers can exploit weaknesses in the code. For example, in 2016, a decentralized venture fund called TheDAO was hacked.

Web 3 is exciting, but it's also exposing weaknesses such as cyber thefts, plagiarism and fakes, exclusivity and elitism. The future of this internet chapter is currently competing with those chasing money and clout.

Web 3 builders are implementing security measures that will target fraud and hacks. Though crypto-related crime is at an all-time high, it is growing much slower than overall crypto adaptation, which was at $15.8 trillion in 2021.

The path to disruption is paved with hype and failure. Think about the dot-com bubble that preceded mainstream successes like Amazon, eBay and Craigslist.

Brands' Web3 Adoption & Strategy

Brands are getting involved in Web3 just as they did with building websites, developing a mobile strategy, and participating in social media.

While Twitter and Reddit let users show off their favorite NFTs as profile pictures, Smart TVs allow people to discover, buy, sell and trade them. Accenture designed a metaverse for employees; Lacoste has enabled a DAO-like voting system for its community of NFT collectors; Coca-Cola, Gucci, Louis Vuitton, and many more companies have embraced NFT collectibles.

Here’s a breakdown of some of the ways brands are adopting Web3.

Starbucks's Web3 Strategy - Odyssey

Starbucks announced the launch of Starbucks Odyssey, a new Web3-powered experience that will offer Starbucks Rewards members and Starbucks partners (employees) in the United States the opportunity to earn and purchase digital collectible assets that unlock access to new benefits and immersive coffee experiences.

Unilever's Web3 Strategy

Unilever, a consumer goods company that owns brands including Magnum, Vaseline, Dove and Ben & Jerry's, is embracing the metaverse by creating a cross-functional Web3 collective.

Marks & Spencer’s Virtual Influencer

Marks & Spencer is using virtual influencer Mira to promote clothing and accessories on Instagram. All ticketholders were eligible to claim a free NFT that could be used for extras such as expedited entry. More than 63,000 ticketholders claimed their free NFTs, and more than 13,000 benefits and experiences were redeemed above and beyond the faster entry.

Time's Web3 Strategy - TIMEPieces

99-year-old publisher Time is leading legacy media into the NFT future by way of its TIMEPieces initiative. The NFTs come with a certificate of authenticity and a virtual tour of the aircraft. The project aims to provide a unique digital experience for aviation enthusiasts and collectors, while also opening up new revenue streams for the airline. The success of the project could potentially pave the way for other airlines to enter the NFT market, thereby increasing the adoption of web3 in the aviation industry.

Brands aren't the only ones adopting Web3, government agencies are also getting in on the action. For example, back in April, the United Kingdom made headlines by announcing a non-fungible token treasury project. In Japan, Digital Agency said it would establish its own decentralized autonomous organization (DAO) to better understand how it works before permitting it legal status.

Building a Web3 Strategy team

Web3 strategy officers are becoming increasingly common in companies, along with the hiring of chief metaverse officers. The need for a person to lead Web3 efforts is growing at companies. Many firms have already hired these types of people, including Procter & Gamble, Spanish telecoms company Telefonica and luxury goods maker LVMH.

Twelve years ago, businesses didn't think they needed a social media team — they thought they could do it all themselves. But now, with so many people using Facebook, Twitter, and other social networks? They've realized that having a dedicated social media director and an entire social media team is essential for their businesses. The same is true for companies playing in the Web3.

As you begin to contemplate how your brand will appear in the Web3, it is important to consider how blockchain can help solve problems that were not possible before. Until you define both a pain point and a solution, it’s unlikely that you’ll convince people to come to your door. Aligning your strategy with the Web3 ethos can help ensure its success.

Within three to five years, I think we will see a lot of businesses based on blending metaverse experiences and Web 3 technology.

Right now, the Web3 is still in its infancy. It hasn't broken through to mainstream use yet, but this shouldn't deter people from using and exploring it. After all, we forget that the Internet itself took some time to be embraced by the mainstream.

If you are looking to get involved with the Web3, don't wait to get started. It's important to have a strategy in place before diving headfirst into the new paradigm.

If you're interested in getting a head start on Web3, don't hesitate to get in touch with me.

Feeling Fatigued?
